Orders came in by email, phone and web form and had to be re-typed by hand into planning and accounting. Errors and double work were unavoidable.

Measure first, then build.
We started with half a day on the planning floor to see the real process — not the one on paper. That produced a sharp scope: one planning portal, eight integrations, nothing more.
In weekly sprints we built the portal around the planner. Orders flow in automatically, routes are proposed, and the planner stays in control: approve or adjust.
After three weeks the first version ran in production, alongside the old spreadsheets, so the team could build trust before we switched over.
